Migrate Ecommerce from Amazon to a Store Your Brand Owns

For brands that built their sales on Amazon and now need a channel Amazon does not control. We explain what Amazon does well, what it costs you that never shows on a sales report, and how to build a direct store beside it without breaking the marketplace's rules.

“more sales doesn't always mean more profit”

Plan your direct store

No obligation. Tell us what you sell and where, and a person replies.

  • Customers you can actually reach. Names, emails and order history in your own database instead of behind a marketplace's masked inbox.
  • Margin you can see. No referral fee on every order, and no bidding against competitors on your own brand name.
  • Amazon stays in the plan. The marketplace remains a sales channel while the direct store grows alongside it.

Start here.

Amazon can build a brand's sales faster than almost anything else. It can also take them away faster than anything else, because on Amazon the customer, the rules and the shop window all belong to Amazon. You can migrate ecommerce from Amazon to a store you own without walking away from the marketplace that got you here, and the main reason to do it is control rather than traffic.

What Amazon does better than anyone

We have never pretended otherwise. In our 2017 guide to eBay vs Amazon selling, published in May 2017, David laid out why Amazon converts: enormous traffic, a guarantee buyers trust, products organised so shoppers can compare in seconds, and a checkout so easy that buying again takes one tap. None of that has changed, and most of it has grown.

Fulfilment by Amazon takes storage, packing, shipping and returns off your hands and puts the Prime badge on your listing. For a new product, few places put it in front of more ready-to-buy shoppers more quickly.

That is exactly why so many brands end up with most of their revenue in one account. The same guide also warned that more sales do not always add up to more profit, and David still puts it the same way: "more sales doesn't always mean more profit." Profit is the other side of the Amazon story.

On Amazon, the customer is not yours

A shopper who buys your product on Amazon is Amazon's customer. You see an order, a masked address for messages, and a shipping label. Buyer email addresses are hidden, seller messages are limited to what the order needs, and marketing messages are not allowed.

That has consequences beyond the inbox. You cannot build an email list from your own best buyers, cannot tell them about a new product, cannot offer a refill when they are about to run out, and cannot learn much about who they are. Every repeat sale has to be won again on Amazon, often by paying for an ad, against competitors standing on the same page.

The brand lives on someone else's page

Your product page sits inside Amazon's design, next to Amazon's recommendations, which frequently include your competitors. You can improve the content, but you cannot control what surrounds it. On your own store, every page is about your products, and the customer relationship starts with the first order.

The data you never see

Amazon gives brand owners reports on sales, traffic and search terms, and they are useful. But they describe shoppers in aggregate. You cannot see who bought twice, who bought as a gift, or which customers are worth looking after. On your own store, every order is tied to a customer record, so you can see exactly who your best buyers are and what they buy next.

Ask us

ask how many of your Amazon buyers you could contact today, and what it would mean if the answer were all of them.

One policy change away from losing sales

Selling on Amazon means agreeing to Amazon's policies, and Amazon applies them at enormous scale, largely by automation. Your account's health is scored, and a dip can mean listings suppressed, inventory stranded in a warehouse, or the account itself put under review.

The triggers are not always things you did. A competitor's complaint about your intellectual property, a cluster of buyer complaints, a policy that changed while you were busy, or a listing edited by someone else can all put sales on hold. Getting reinstated usually means writing an appeal and waiting, while stock sits and fees continue.

Rules you did not write

Amazon decides what you may say in a listing, what you may put in the box, how you may ask for a review, and how you may talk to your buyers. Many of the rules are sensible. But none of them are yours, and they can change at any time.

Next step

if your account has had a suppression, a stranded inventory notice or a review in the last year, tell us about it and we will show you what a second channel would have protected.

Fees, ads and the Featured Offer

Selling on Amazon is rarely cheap; the costs simply arrive as several separate charges. There is a referral fee on every sale that varies by category, fulfilment fees for each unit if you use Amazon's warehouses, monthly storage fees with surcharges for stock that sits too long, and a subscription for professional sellers. Then there is advertising, which for many brands has stopped being optional.

Paying to stand in front of your own product

Competitors can bid on your brand name and place their products on your own product pages. Many brands end up paying to appear for searches that are literally their own name, just to keep a competitor from catching the buyer first. You end up paying for demand your own brand created.

The buy button is not guaranteed

When more than one seller offers the same product, Amazon chooses which offer gets the buy button, the Buy Box, which Amazon now calls the Featured Offer. Resellers and unauthorised sellers on your listing can take it, and Amazon can withhold it if it decides your price is not competitive, including against prices it finds elsewhere. Add it all up and you have the margin squeeze the 2017 guide described, only with more ways to lose it.

Call

send us one product's full Amazon cost breakdown, fees and ad spend included, and we will show you what the same sale would leave you on your own store.

Build the direct channel without abandoning Amazon

For most brands the answer is to keep Amazon and stop depending on it alone. Amazon stays your discovery engine, and your own store becomes the place where customers come back. That is the approach at the heart of our Amazon and off-Amazon selling service, and the store is how it starts.

  • Win your own traffic. Amazon's rules forbid steering its buyers to your site, including through packaging inserts, so the direct store earns visitors through search, ads, social and email of its own.
  • Sell what Amazon cannot. Bundles, subscriptions, exclusive colours, larger sizes, gift sets and personalisation give buyers a reason to come direct without undercutting your Amazon price.
  • Capture brand searches. People who hear about you search your name on Google. A direct store that ranks for it turns that demand into customers you own.
  • Build the list from day one. Every direct order is a customer you can reach again, which is where the repeat margin lives.
  • Share the stock sensibly. Amazon will also ship orders from other channels out of the stock it already holds for you, for a fee, so the store can open without a second warehouse.

This is brand building as much as selling, which is why it sits alongside our brand growth strategy work rather than inside an ad account.

What moves from Amazon, and what stays behind

Moving from Amazon is unlike moving from a website, because most of what makes a listing sell belongs to the marketplace rather than to you. It helps to be clear about it up front.

What you can bring What stays on Amazon
Product titles, descriptions and photography you created Your reviews and star ratings
Brand content and images you produced for your listings Best Sellers Rank and category badges
Product data: sizes, variants, materials, dimensions The Prime badge and Amazon's guarantee
Sales history from your reports, for forecasting Buyer names, emails and contact details
Your packaging, brand and product knowledge Questions and answers on the listing

Rewrite, do not copy

Amazon-style bullet points rarely make a good product page, and copying them word for word onto your own site gives search engines two near-identical pages to choose between. We rewrite product content for the direct store, built around how buyers search and decide, and that work feeds our ecommerce SEO program from day one.

Reviews start again

A new store starts with no reviews. We build review requests into the post-purchase emails, mark reviews up so search engines can read them, and make the product page persuasive without them in the meantime.

Ask us

ask for a content audit of your Amazon listings, and we will mark what can be reused, what needs rewriting and what has to be rebuilt.

Owning the store, and how the move from Amazon runs

As David puts it, the point of your own store is that "you don't have to answer to Amazon policies." The checkout, the product pages, the pricing, the customer emails and the rules are yours. The page design is built for conversion, the same discipline our ecommerce conversion rate optimization team brings to every store, and the full design process is set out on our custom ecommerce website design hub.

The one migration with no redirects to write

Amazon is the one platform where there is no old URL map to redirect, because the listing pages were never yours. If you already run a small website or another store, we map and 301 redirect every one of its URLs exactly as we would for any migration. Otherwise the move runs like this.

  • Content and data audit. Every product, variant, image and piece of content you own, collected from your listings and your own files.
  • Data set-up. Products, prices, stock levels and fulfilment rules built into the new store, with the stock split between channels agreed.
  • Build. The store designed and built around your best sellers, bundles and the products Amazon does not suit.
  • Test index. Every page listed on a private, unindexed address and checked: content, structured data, checkout and test-mode payments.
  • Parallel run. Amazon keeps selling as normal. It is the permanent parallel run, and nothing about your listings changes.
  • Launch. The direct store opens to its own traffic: branded search, ads, social and email, with tracking in place to measure each one.

If you also sell from a website on another platform, the matching guides cover moving from WooCommerce, from Shopify and from Squarespace.

The questions that come up every time.

Should I stop selling on Amazon?

For most brands, no. Amazon is where a great many shoppers start their product searches, and walking away from that traffic rarely makes sense. The aim is to stop depending on it. A direct store gives you a second source of revenue, a customer list you own, and a place to sell bundles, subscriptions and new products on your terms. Over time the balance shifts, and a single policy change on Amazon becomes a problem instead of a crisis.

Will Amazon penalise me for having my own website?

Having your own store is normal and allowed; a great many brands sell both ways. What Amazon forbids is trying to move its buyers off Amazon, through messages, packaging inserts or links. Amazon also watches prices elsewhere, and a noticeably lower price on your own site can cost you the buy button on your listing. So the direct store is built to win its own traffic and to compete on bundles, exclusives and service rather than on undercutting your Amazon price.

Can I move my Amazon reviews to my own website?

No. Reviews written on Amazon belong to Amazon's platform and stay there, along with your star rating, sales rank and questions and answers. What you can do is start collecting reviews on your own store from the first order, with a review request built into the post-purchase emails, and mark them up so search engines can read them. A new store starts with no reviews, so we plan for that rather than pretending otherwise.

Can I get my Amazon customers' email addresses?

No. Amazon masks buyer email addresses and limits seller messages to what is needed to complete the order, and marketing messages are not allowed. That is the heart of the problem this page describes: on Amazon, the customer belongs to Amazon. Your own customer list starts with your direct store, and every order placed there is a customer you can reach again with email, offers and new products.

Can Amazon still ship the orders from my own store?

Yes. Amazon offers a fulfilment service that ships orders from your other sales channels out of the stock you already hold in its warehouses, for a fee. Many brands use it at the start, so the direct store can open without setting up a second warehouse. As direct volume grows, you can compare it against a third-party logistics company or shipping yourself. We plan the stock split with you so neither channel runs out.

How long before a direct store pays for itself?

We will not give you a number before we have seen your products, margins and brand search demand, because any figure would be a guess. It depends on how many people already search for your brand, how much repeat purchase your products get, and how much you invest in traffic and email. What we will give you is a plan that shows what has to be true for the store to pay back, so you can judge it yourself.
