Sell on Amazon and Off Amazon: Take Back Control of Your Brand
For brands that began on Amazon and now lean on it more than they would like. We work out where the Amazon margin actually goes, protect the brand on the marketplace, and build the store, list and traffic that let you sell on Amazon and off it on your own terms.
“because more sales doesn't always mean more profit”
No obligation. Tell us what you sell and where, and a person replies.
- Fair to Amazon. It brings ready buyers and trusted checkout. We keep what works there and stop what does not.
- Honest about the costs. Referral, fulfillment, storage, ads and returns, added up per product so you can see what each sale really earns.
- A second leg to stand on. Your own store, your own list and your own traffic, so one rule change cannot end the business.

Start here.
Amazon can put your product in front of more ready buyers than almost anywhere else, and it can take a large share of every sale for the privilege. This page is for companies that, in David's words, "may have Started on Amazon, but now need a real working plan of action to take control of their product and brand, because more sales doesn't always mean more profit". The plan is how to sell on Amazon and off Amazon at the same time, with each channel doing the job it is best at.

What Amazon does well, and why brands start there
Be fair to Amazon first, because the plan depends on keeping what works. Amazon brings shoppers who are already holding their wallets. People go there to buy rather than to browse, and the checkout they trust is one click away.
- Traffic with intent. A product listed well in the right category can sell without the brand bringing a single visitor.
- Trusted checkout. Saved payment details, familiar returns and the A-to-z Guarantee remove most of the doubt a first-time buyer has about a brand they have never heard of.
- Logistics. Fulfillment by Amazon stores, packs and ships for you, and Prime eligibility puts fast delivery on your listing.
- Proof of demand. A new product can find out quickly whether people will buy it, before you build a whole store around it.
We wrote about all of this on this site in May 2017, in David's guide to eBay vs Amazon selling. The specific fees and payout rules have changed since then, but the trade-off he described has not: Amazon's traffic and trust on one side, its costs and its rules on the other.
tell us which products you sell on Amazon and roughly how much of the business they are, and we will tell you how exposed you are.

Where the margin goes on Amazon
Amazon's costs are not hidden, but they are spread across many fees and reports, so few sellers add them up per product. When you do, the picture is often very different from the sales dashboard.
| Cost | What it is | What to watch |
|---|---|---|
| Referral fees | A cut of every sale, set by category | Charged on the full price, including on discounted sales |
| Fulfillment fees | Per-unit FBA charges by size and weight | Packaging that tips a product into a larger size tier |
| Storage and inventory fees | Monthly storage, aged-stock surcharges, low-stock and placement fees | Slow sellers quietly costing more each month |
| Advertising | Sponsored Products, Sponsored Brands and Display | Sales that only happen because you paid for the spot |
| Returns | Refunds, returned stock that cannot be resold, return processing fees | Categories with high return rates |
| Price pressure | Other sellers and rivals competing on the same search | A race to the bottom on price |
Each line is reasonable on its own. Together they explain why a product can sell thousands of units and leave very little behind. David's 2017 guide had a line for it: "More Sales Doesn't Always = More Profit."
Cash is a cost too
Amazon holds sale proceeds for a period before paying out, while you have already paid for the stock, the inbound shipping and the ads. Growth on Amazon can drain cash even while it adds profit on paper, which is why the cash cycle belongs in the plan.

Policy risk: building on someone else's land
On Amazon, the rules are Amazon's, and they change. A business that lives entirely on one marketplace can be damaged by a single decision it had no part in.
- Account health. Suspensions and listing suppressions can follow from complaints, policy interpretations or paperwork, and appeals take time while sales stop.
- Other sellers on your listing. Without protection, resellers and counterfeiters can sell on your product page, undercut your price, and leave your brand with their reviews.
- No customer relationship. Buyer contact details are masked, marketing messages are not allowed, and inserts that send buyers to your own site are prohibited. You can sell to a customer once and never reach them again.
- Rules and fees that move. New fees, category restrictions and changes to how listings rank arrive on Amazon's schedule, not yours.
None of that makes Amazon a bad channel, but it does make it a risky one to depend on alone.
if a suspension, a hijacked listing or a fee change has already cost you sales, tell us what happened and we will show you how to make the business less exposed next time.

Brand Registry: protect the brand where it already sells
Before you build anything off Amazon, protect what is on it. Amazon Brand Registry is the first move for any brand owner on the marketplace. It requires a registered or pending trademark, which is worth having for the whole business anyway.
- Listing control. The brand owner's product details take priority, so other sellers cannot rewrite your page.
- Better content. A+ Content and a Brand Store, so your listings look like a brand rather than a commodity.
- Brand advertising. Sponsored Brands and other brand-only ad formats.
- Enforcement tools. Better ways to find and report counterfeits, copied listings and sellers misusing your trademark.
- Brand analytics. Search and shopper data that also tells you what people want from your off-Amazon store.

Building the off-Amazon channel
The off-Amazon channel starts with a store you own and traffic you earn. Your own store is the one place you control the price, the page, the data and the customer.
What your own store can do that Amazon will not let you
- Build a list. Ask for consent and keep selling to the same customer through email flows built for online stores, the channel Amazon closes off.
- Sell bundles, sets and exclusives that are not on Amazon, so the store has its own reasons to visit.
- Run subscriptions and loyalty rewards on your own terms.
- Tell the brand's story with the design, content and photography that justify your price.
Bringing the traffic
A store needs visitors before it can sell anything. The traffic comes from category and product pages built to rank for what you sell, which is the work of SEO for online stores, from Google Shopping and search ads that put your own store next to the marketplace listing, and from Meta and Instagram campaigns that find new buyers. Our ecommerce ads management service covers the paid side, run to protect margin rather than to chase revenue.
People who find your brand on Amazon also search for it by name. Owning that search result is one of the cheapest wins available, and it only happens if your own site exists and is built to be found.
A store that earns its keep
The store itself has to be good enough to win a buyer who could have clicked "Buy Now" on Amazon instead. That means fast pages, clear product information, honest shipping and returns, and a checkout as easy as the one they already trust. A template that looks like everyone else's gives the shopper no reason to choose you over the marketplace, which is why our custom ecommerce store design work starts from how your buyers shop and what makes the brand different. Launch with your best sellers and the products Amazon does not carry, then widen the range as the traffic grows.

Running both channels without them fighting
Two channels selling the same products can compete with each other if nobody plans it. A brand that sells on Amazon and off it needs one plan for price, stock and ad spend.
- Price parity. Amazon looks for lower prices elsewhere, and a cheaper price on your own site can cost your listing its featured offer. Hold core prices level, and give your own store value through bundles and exclusives instead.
- Inventory split. Decide what goes into Amazon's warehouses and what you fulfill yourself, so one channel does not starve the other.
- Ad budgets. Amazon ads and Google or Meta ads are bought separately but chase the same buyers; set targets for each against real margin.
- Brand search. Know which of your own brand searches land on Amazon and which reach your store.
Some brands eventually decide to leave a marketplace entirely. If that is where you are heading, our guide to moving your ecommerce business off Amazon covers how to do it without losing what you built there.

A real working plan of action
For most brands the answer sits between leaving Amazon and living on it: know what every Amazon sale earns, protect the brand there, and grow a channel you own beside it, in an order and at a pace the margin can carry. That is the same thinking behind our brand growth strategy work, where unit economics come before spend.
For select brands and products, the off-Amazon build can also run under our commission only marketing model, where we fund the marketing up front and are paid out of the sales it produces. That only works when the numbers do, so the per-product margin work above comes first either way.
Start with the numbers, then the store, then the traffic. The rest of our ecommerce marketing agency services are there for each step, and the first one is a conversation about your products.

The questions that come up every time.
Should we stop selling on Amazon?
Usually not. For most brands Amazon is a valuable channel; the problem is depending on it for nearly everything. The better goal is balance: keep Amazon for the ready buyers and the volume it brings, make sure each product there actually earns money after fees and ads, and build a store and a customer list of your own alongside it. Some brands do decide to leave a marketplace entirely, and for them we have a separate page on migrating off Amazon.
Why are our Amazon sales growing while profit is not?
The usual causes are fees and advertising growing faster than sales. As a listing scales, ad spend often rises to defend its position, storage and placement fees grow with the inventory, returns rise with volume, and other sellers or lower-priced rivals push the price down. Each sale can look fine on its own while the total margin shrinks. We add every cost up per product, which usually shows exactly where the money is going. It is the reason David says more sales doesn't always mean more profit.
Can we email our Amazon customers?
Not for marketing. Amazon controls the customer relationship: buyer contact details are masked, and its messaging rules limit what you can send to order-related messages. Amazon also prohibits packaging inserts that send buyers to your own website. That is exactly why the off-Amazon channel matters. Your own store is where you can ask for consent, build a list and sell to the same customer again, and every buyer you win there is one you can reach next month.
What is Amazon Brand Registry and do we need it?
Brand Registry is Amazon's program for brand owners with a registered or pending trademark. It gives the brand more control over its product listings, access to tools such as A+ Content, Sponsored Brands ads and a Brand Store, and better ways to report counterfeits and sellers who misuse your brand. If you own a brand and sell it on Amazon, it is close to essential, and the trademark it needs is worth securing for the off-Amazon business too.
Will selling on our own site hurt our Amazon listings?
It can if prices are not planned. Amazon checks whether a product is offered for less elsewhere, and a noticeably lower price on another site can cost your Amazon listing its featured offer. The answer is not to avoid your own store, but to plan pricing and offers across both: parity on core products, and value on your own site through bundles, exclusives, subscriptions or loyalty rewards rather than a lower sticker price.
What did your 2017 eBay vs Amazon guide say, and does it still hold?
In May 2017 David compared selling on eBay and Amazon: Amazon's traffic, trust and conversion against its fees, its payment holds, its A-to-z Guarantee working against sellers, and seller-against-seller price competition on the same listing. Many of the specific fee and payout details have changed since then, so read it as history rather than a current rate card. The core lesson has not changed: more sales do not automatically mean more profit.
